Service models
The work looks different depending on what you need. Here's how it all fits together.
Defined-scope Projects
Consultation is the first step. Each engagement starts with a free scoping conversation that drives the structure of our work together. Some clients need one clear deliverable and a path forward. Others need a fractional COO, someone embedded in their operation for the long haul.
-
Let’s focus on the boring, scary, non-revenue-generating stuff that nobody has time for until something goes wrong. Entity structure, insurance, documentation, key person risk, emergency preparedness. We’ll discuss your nightmare scenarios, lurking worries, and nagging questions. Within a week or two, you’ll have a short, actionable, prioritized plan. So you can stop thinking about it.
-
Let's take a curious, nonjudgmental look at how work moves through your organization. Every team has processes that were never designed, just accumulated, and most of them are costing more time and energy than anyone has stopped to calculate. We'll discuss where things slow down, what a cleaner version could look like, and what effort is worthwhile to increase your capacity. Within a week or two, you'll have a clear map of what's getting in your way and a prioritized plan for fixing it. So you can stop the gears from grinding (you down).
-
Let’s take a grounding breath and think about which parts of your work fuel you and which parts drain your energy. We'll discuss what brought you to this work, what parts you might do for free, and what evolution would actually mean for your life and your mission. Within a week or two, you'll have a documented throughline from your values to your next move. So you can make authentic strategic decisions.
-
Let's cut to the chase: most missions would benefit from all three. Each defined-scope project is focused and modular. The bundle is for someone who wants the whole picture at once. Through a more expansive conversation that moves fluidly across all three territories, we'll arrive at a more integrated set of deliverables, and get you to clarity faster because nothing is artificially siloed. So you can shift into a new gear.
Individual defined-scope projects are generally completed within four weeks. An All of the Above engagement typically runs six weeks, delivering the full suite more efficiently because the conversations build on each other.
Retainers
Passionate people are often too busy keeping the lights on to keep tabs on the operational details. That's how it should be. If you can outsource something, then it's not your special sauce. By engaging Clearwater Shift on retainer, you have an experienced operational strategist, an accountability partner, and a very senior colleague on call. A monthly retainer gives you a consistent outside perspective, a dedicated block of time, and a sounding board who understands your operation. Upfront, we define the goals, scope, time commitment, and working rhythm that fits you. And as time goes on, we refine and shift your focus to what matters, knowing that the details are off your plate.
Fractional coo
Some missions have grown to a point where good intentions and hard work aren't enough to keep the operation running smoothly. Engaging a fractional COO brings senior operational leadership directly into your organization on a part-time basis, with real accountability and a defined scope of responsibility. Upfront, we agree on what I own, what I advise on, the time commitment, and how we measure progress. Over time, we’ll build a more functional, resilient organization that runs well whether or not I'm in the room.
